The Navy SEALs have a saying: "Slow is smooth, and smooth is fast." Building an agentic company follows the same principle.
The companies succeeding with AI are often the ones that appear to move more slowly at first. They take the time to build the foundation required to govern, secure, integrate, and scale AI across the organization.
They go slow now so they can go much faster later. And by "later," I don't mean years from now. I mean six months from now. Six months can feel like a long time in AI, especially when every week brings a new model, tool, or headline. That pressure causes companies to mistake activity for progress.
Most AI failure modes come from this short-term thinking and action:
· Chasing the latest tool
· Driving disconnected tool adoption across the workforce
· Treating employee usage as a direct measure of ROI
· Celebrating pilots as evidence of enterprise success
· Forcing AI through the organization as just another technology project
These approaches create visible activity, but they rarely create an enduring capability. They're often driven by one question from the board or leadership team: "How are we using AI?" It's an understandable question. But it's the wrong one.
The better question is: "What can we become with AI?"
That question changes the time horizon. It shifts the conversation from tools to capabilities, from isolated use cases to redesigned workflows, from individual productivity to organizational leverage, from deploying AI to designing a company that can operate agentically.
It also forces leaders to confront harder questions:
· What data foundation do we need?
· Which workflows should be redesigned?
· Where should agents have autonomy?
· How will humans and agents work together?
· How will we govern, measure, and improve the system?
· How must the company itself operate differently?
An agentic company isn't created by deploying more agents. It's created by building the operating system that allows agents, people, data, models, and workflows to work together securely and at scale.
That foundation can make progress feel slower at first. But once it's in place, every new agent, workflow, and use case becomes easier to deploy, govern, and improve. The value begins to compound.

The Architecture of an AI Operating System
Last issue we drew the line between adopting tools and building an operating system. The question that came back was the obvious one: if it's a thing you build, what is it actually made of?
We just published the full answer on the blog. Here's the short version, and why it's worth the full read.
An AI operating system comes down to five layers, held together by governance that runs through all of them. Not governance as a box you check once the exciting parts are live. Governance baked into every layer from the first workflow, the way a single ingredient runs through every layer of a cake instead of sitting on top as frosting.
The part that surprises people is which layer matters most. It isn't the agents, even though that's the one everyone wants to talk about. The layer that makes the whole thing work looks, at first, like it has nothing to do with AI at all. Get it wrong and even the smartest agents have nothing solid to stand on.
Here's why it's worth understanding now. Gartner predicts that by 2027, 40% of enterprises will pull back or shut down their autonomous AI agents, because governance gaps only surfaced after something had already gone wrong in production. The companies building all five layers as one governed system are the ones who won't be in that number.
